What to automate first: annoying is not the same as expensive

When owners finally decide to automate something, they almost always start with the task that annoys them the most. It feels right, and it is usually wrong. The task that bugs you and the task that actually costs you are rarely the same one.
Loud tasks and quiet tasks
The annoying task is loud. It gets your attention because it is irritating, not because it is expensive. The costly task is quiet. It is the little “real quick” job that never feels like much in the moment. Add it up over a year and it is weeks of someone’s time, but no single instance felt big enough to notice, so it never made your list.
That is the trap. You end up spending your first automation on the thing that made you mad, while the thing quietly draining your week keeps right on draining it.
Pick by impact, not by irritation
So when you are choosing what to automate first, do not pick by how much it annoys you, pick by how much it actually costs. There is a rough way to size that up. For each task on your list, multiply how long it takes by how often it happens, then factor in what a mistake costs you. The one with the biggest number, not the biggest headache, is where you start.
Two kinds of tasks usually end up near the top. Anything tied to responding fast, because a slow reply loses most of a lead’s interest before you ever talk to them. And anything tied to a deadline or a number crossing a line, because those stay quiet right up until they turn into a crisis.
Make the first one count
The first thing you automate matters more than people think, because it sets the tone for everything after. Pick one where a week of it running perfectly would make an obvious difference, something you will actually feel. An early win you can see is what turns “we tried some automation once” into “we automate the boring stuff now, and it works.”
